Contemporary Cultural-Historical Activity Theory (CHAT)
CHAT explains organized human activity through historically formed activity systems. An activity system coordinates a subject, tools and signs, rules, community, and division of labor around an object.
Contemporary CHAT also analyzes relations between activity systems. Each system can constitute the same situation as a different local object (Object₂). When coordinated action is required, the systems can construct a potentially shared or jointly constructed object (Object₃).
Unit of analysis
CHAT explains activity through an activity system: participants, tools and signs, rules, community, and division of labor organized around an object.
Cross-system coordination
When several activity systems must act on the same situation, each can construct a different local object. Coordination requires a potentially shared or jointly constructed object that supports action across the boundary.
Development and change
Recurring disturbances can indicate persistent mismatches in the organization of activity. CHAT uses those patterns to analyze how activity systems learn and reorganize.
Contemporary CHAT has six core commitments.
These commitments specify what CHAT treats as causally relevant when explaining organized human activity.
Activity is object-oriented
The object is the practical problem, material, or possibility that participants repeatedly act upon and seek to transform. It gives the activity its direction and connects many individual actions into one recurrent activity.
Activity is mediated
Tools and signs mediate activity. Language, models, forms, software, classifications, and instruments change what participants can perceive, record, compare, authorize, and do.
Activity is collective
A participant acts from a position within a community and division of labor. Authority, responsibility, expertise, and access to tools determine which actions are available from that position.
Activity is historically formed
Rules, tools, and workflows accumulate through earlier adaptations. Historical reconstruction can therefore explain why a current mismatch persists and which earlier conditions produced it.
The object can be constructed differently
Participants in different positions can define the same situation differently because they work with different evidence, timescales, responsibilities, and consequences.
Learning can reorganize the activity
Some recurring problems require changes to the object, tools, rules, division of labor, or cross-system coordination. CHAT treats this reorganization as a form of learning.
CHAT uses triangular notation to illustrate the relational organization of an activity system.
The notation represents six related elements: subject, object, tools and signs, rules, community, and division of labor. An outcome is the state produced when activity transforms the object.
Subject
The subject is the participant or group whose position anchors the analysis. Selecting the subject determines which tools, rules, responsibilities, and relations are examined from the foreground.
Object
The object is the practical problem, material, or possibility that organizes the activity. Participants repeatedly act on the object, and the activity continues because the object remains consequential and transformable.
Tools and signs
Tools and signs mediate the relation between subject and object. They include instruments, language, models, classifications, forms, software, diagrams, and routines.
Rules
Rules regulate participation in the activity. Formal policies and tacit norms specify permissions, sequence, evidence, accountability, acceptable risk, and expected conduct.
Community
The community consists of participants whose work is connected to the object. Their knowledge, authorization, response, and labor make individual action possible within the larger activity.
Division of labor
The division of labor distributes tasks, expertise, responsibility, and authority. Persistent coordination problems often arise when responsibility changes without corresponding changes in information, time, capability, or control.
CHAT distinguishes Object₁, Object₂, and Object₃ in the formation of an object.
Object₁ names the situational material before one activity system has fully constituted it. Object₂ names the object as constituted within one activity system. Object₃ names a potentially shared or jointly constructed object across activity systems.
Situational material
Object₁ refers to the situation before one activity system has fully organized it through its own categories and practices. It identifies the material, event, person, or disturbance that first becomes relevant to collective work.
Object constituted within one activity system
Object₂ refers to the situation as one activity system has defined it through its tools, rules, categories, and motive. This construction makes the object actionable within that practice.
Potentially shared / jointly constructed object
Object₃ refers to a cross-system construction that supports coordinated action. It incorporates enough of each system's requirements to make joint work possible while allowing the systems to retain different local responsibilities and descriptions.
Goals and objects
A goal specifies an intended result of a particular action. The object organizes the wider activity in which many goals, actions, tools, and roles recur.
Outcomes and objects
An outcome is a state produced by activity. The object is the practical problem or material whose transformation organizes the activity and can itself change as participants learn.
Engeström’s five principles specify how to conduct a CHAT analysis.
The principles convert CHAT’s core commitments into a sequence of analytical decisions.
Activity system as the primary unit
Define the activity system whose organization is required to explain the phenomenon, and identify neighboring activity systems that materially affect it.
Multivoicedness
Map the positions that construct the object differently because their responsibilities, evidence, timescales, or consequences differ.
Historicity
Reconstruct how the current tools, rules, roles, and object developed, especially where current arrangements preserve solutions to earlier conditions.
Contradictions as sources of change
Use recurring disturbances as evidence for locating persistent structural mismatches in or between activity systems.
Possibility of expansive transformation
Evaluate whether the mismatch can be corrected within the existing activity or requires a new object, new mediation, new division of labor, or new cross-system relation.
CHAT uses contradiction to describe persistent structural tensions in activity.
A disturbance is an observable problem, deviation, workaround, or failure in activity. A contradiction is an inferred structural tension used to explain why a class of disturbances recurs.
Primary contradiction: within one component
A primary contradiction occurs when one component carries requirements that repeatedly pull activity in incompatible directions. For example, a discharge object can be organized simultaneously around clinical safety and pressure to release scarce inpatient capacity.
Secondary contradiction: between components
A secondary contradiction occurs when two components become misaligned. A structured documentation tool, for example, can require information for which the existing division of labor assigns no adequate time or authority.
Tertiary contradiction: current and proposed activity
A tertiary contradiction occurs when a proposed form of activity conflicts with the arrangement that continues to organize current work. New procedures can therefore coexist with older measures, incentives, and routines that reproduce the previous activity.
Quaternary contradiction: between neighboring systems
A quaternary contradiction occurs between neighboring activity systems. The focal system can operate coherently while its handoffs fail because adjacent systems use different objects, schedules, rules, evidence, or authorization structures.
Expansive learning describes collective redesign of an activity system.
Expansive learning begins when recurring disturbances indicate that the existing organization of activity requires redesign. Participants analyze the activity, model a new solution, examine it, implement it, evaluate it, and consolidate the new form.
Questioning
Participants identify recurring disturbances and make the current practice available for examination.
Historical / empirical analysis
Participants reconstruct how the current arrangement developed and identify relations that repeatedly generate the disturbance.
Model a new solution
Participants formulate a new organizing relation among the object, tools, rules, roles, or boundaries of the activity.
Examine the model
Participants test the proposed arrangement against concrete cases and identify unresolved or newly created mismatches.
Implement
Participants change tools, authority, routines, interfaces, and responsibilities so that the proposed arrangement becomes part of actual work.
Reflect / evaluate
Participants compare the reorganized activity with the disturbances that motivated the change and identify further adjustments.
Consolidate
Participants stabilize the new form through routines, artifacts, expectations, training, and relations with neighboring activity systems.
CHAT analyzes coordination across organizational and professional boundaries.
Boundary analysis explains how activity systems coordinate while retaining different local objects (Object₂), tools and signs, rules, responsibilities, and vocabularies.
Boundary objects support cross-system coordination
A boundary object is an artifact that several practices can use for coordinated work while interpreting it through their own local requirements. Discharge summaries, care plans, shared dashboards, and case-conference notes can serve this function.
Boundary crossing exposes differences between practices
People, concepts, and artifacts that move across boundaries reveal how another activity system defines the object and organizes work. This exposure can support identification, coordination, reflection, and transformation.
Knotworking distributes coordination dynamically
Knotworking describes collaboration in which coordination shifts among participants and organizations as the object changes. Different participants temporarily take the lead because different parts of the object require different expertise or authority.
Transformative agency is the capacity to change the organization of activity.
Transformative agency refers to participant actions that contribute to reorganizing an activity system, including changes to the object, tools and signs, rules, division of labor, or relations with neighboring activity systems.
Multivoicedness
Different positions carry different histories, obligations, and constructions of the object. These differences explain why participants can identify different problems and propose different changes within the same activity.
Transformative agency
Transformative agency develops when participants move from identifying a problem to formulating, committing to, and implementing a different organization of activity. The relevant result is a change in collective capacity.
Power
Rules and divisions of labor distribute the authority to define the object, authorize action, allocate resources, and impose categories. An analysis of multiple voices therefore also specifies which positions can make their definitions consequential.
Contemporary CHAT draws on explicit intellectual sources and several neighboring traditions.
The relationships differ in kind. Bakhtinian dialogicality, pragmatist work on action and inquiry, boundary-object research, and dialogue with actor-network theory have entered contemporary CHAT directly. Other traditions are best treated as parallel or complementary explanatory resources.

Hospital discharge and home care form interacting activity systems.
Hospital discharge and home care constitute the same transition as different local objects (Object₂). Coordination improves when both systems construct a potentially shared or jointly constructed object (Object₃): a viable life-after-discharge plan.

Object₂: the patient as a medically dischargeable case.
Tools: EHR, diagnostic results, medication reconciliation, discharge protocol, bed-flow systems.
Rules: clinical safety criteria, documentation requirements, reimbursement conditions, capacity pressure.
Community: ward team, pharmacy, case management, social work, patient, family.
Division of labor: clinical stabilization, medication planning, discharge authorization, logistics, education.
Hospital discharge activity defines the person through clinical stability because acute-care work must determine when inpatient treatment can end safely.
Home-care activity
Object₂: the person as a sustainable home-living situation.
Tools: home assessment, visit schedule, care plan, mobility aids, family coordination, monitoring routines.
Rules: eligibility, staffing capacity, safeguarding, insurance authorization, visit frequency.
Community: home-care staff, family caregivers, primary care, rehabilitation, pharmacy.
Division of labor: assessment, direct support, medication management, rehabilitation, escalation, informal care.
Home-care activity defines the person through everyday sustainability because care after discharge depends on what can be maintained in the home environment.
Typical coordination failure
A clinically appropriate discharge can fail when home care receives the case too late, lacks staffing, interprets the medication plan differently, or discovers environmental constraints that were absent from the hospital representation.
Cross-system contradiction
The hospital organizes activity around ending acute treatment. Home care organizes activity around sustaining ordinary life. A contradiction appears when the transition requires information, timing, or responsibility that neither local object adequately includes.
Required reorganization
Cross-system redesign can include joint planning, direct handoff, shared readiness criteria, earlier home assessment, and explicit ownership of unresolved risks. These changes allow both systems to shape the transition before discharge occurs.

The laboratory compares two activity systems side by side, for example hospital discharge activity and home-care activity. Each view shows the same selected element in both systems, for example the two local Object₂ constructions or the two divisions of labor.

Multi-Theory Switchboard
The switchboard compares several theories against the same practical problem, for example a difficult hospital discharge, an investment decision under uncertainty, or a rehearsal that has gone flat. It now includes the original five lenses plus four strong additions: Luhmann, Actor-Network Theory, Distributed Cognition, and Ethnomethodology / Situated Action. Each card defines the theory’s question, unit of analysis, causal mechanism, intervention, contribution, and limitation with a concrete illustration.
Contradiction Explorer
The explorer defines each contradiction type, identifies where it occurs in the organization of activity, and provides manifestations, diagnostic tests, false positives, and examples.
CHAT has identifiable limits and common modes of misuse.
CHAT is most informative when tools, rules, roles, history, and cross-boundary coordination are necessary to explain the observed pattern. A smaller causal model is preferable when those dimensions make no causal difference to the explanation.
Treating the triangle as a taxonomy
Assigning nouns to vertices classifies elements of a situation. CHAT requires an additional explanation of how relations among those elements generate recurring patterns of activity.
Overusing the concept of contradiction
Disagreement, error, and inconvenience can have local causes. A contradiction is a stronger claim that requires evidence of a recurring structural mismatch.
Defining the object too vaguely
An object such as “better outcomes” leaves unspecified what participants repeatedly transform and what gives the activity coherence. The object must be concrete enough to organize motive, mediation, responsibility, and change.
Assuming that coordination produces convergence
Shared-object formation can involve bargaining, exclusion, strategic refusal, and unequal authority. Coordination can therefore stabilize practical cooperation without producing agreement or equal influence.
Limited account of embodiment
CHAT gives detailed attention to artifacts and institutions but less resolution to sensorimotor organization, affect, and organism-level viability. Enactive approaches can provide a complementary account of these processes.
Unclear activity-system boundaries
An activity system can be defined so broadly that almost every cause falls inside it. The analytical boundary should be chosen because it identifies the relations required to explain the phenomenon.
